Tokan Labs exists because we kept watching the same movie: companies bending themselves around software that half fits, paying for the gap in headcount and spreadsheets, because building the right thing used to be unaffordable. It stopped being unaffordable. Most companies have not noticed yet.
Three chapters led here.
Chapter one: Google. Learning how world-class engineering actually works from the inside. The standards, the speed, and the discipline of measuring what matters rather than what is easy to count.
Chapter two: building and selling a company. Living every dysfunction of the traditional services model (hourly billing, proposal theatre, retainers that reward headcount over results) and selling the business anyway. That exit is why Tokan's model is the opposite of everything that was wrong with it.
Chapter three: shipping our own products. Building software with AI at the core rather than bolted on, and finding the honest maths: when senior judgment directs AI agents, work that took quarters takes weeks. Which means custom finally beats conforming.
We took our own advice first.

Rather than telling them to change how they work, we built software shaped like how they already work. Paying customers, near-zero churn, a majority paying annually upfront. Every pattern we bring to client work came out of shipping and supporting a real product with real customers, not out of a framework deck.
Token capital is the AI capability a company owns. Human capital is the judgment that directs it. Cheap intelligence is why building software that fits is suddenly affordable. Human judgment is why it still works, because no model knows why step four of your process exists, and only the person who does that job every day can tell you. Our logo is a token (the square) and a human (the circle), lit where they overlap.
Four principles. Zero exceptions.
Honesty before revenue
If a project should not be built, we say so on the scoping call, even when saying so costs us the deal. Roughly a third of what we map should be a config change or a deleted step. You will get that read, in writing, and it will be the cheapest no you ever buy.
Speed with standards
Fast does not mean fragile. Every AI-generated line is senior-reviewed, tested, and documented. We are fast because our margins come from leverage, not from cutting the corners you would discover in month six.
Your IP, always
Code, data, documentation, and the learning system itself live in your accounts from day one. We install no proprietary layer and no dependency on us. Our retention strategy is being worth keeping, not being hard to leave.
One number, no theatre
No vanity metrics, no status meetings, no dashboards designed to confuse. Every engagement reports against the number you actually care about, and the build log updates daily whether the news is good or not.

What your security team will ask.
Where does our data live and who can see it?
In your cloud, in your accounts, under your access control. We work inside your environment against your keys. Access is scoped to what the engagement requires, logged, and revoked on completion. We do not copy your data into our own systems.
Do you use our data to train models?
No. We use model providers on plans where customer data is not used for training, and we will name every subprocessor in writing before kickoff so your team can review the list rather than take our word for it.
Will you sign a DPA and complete a security questionnaire?
Yes to both. Ask on the scoping call and we will send our current documentation the same day rather than after the contract is signed.
You're incorporated in Singapore. Does that complicate procurement?
Rarely, and we would rather you knew up front than discovered it in legal review. We contract in USD, invoice via ACH or wire, and work US hours with 4+ hours of daily overlap. If your procurement process requires a US entity specifically, tell us early and we will be straight with you about whether we can meet it.
What happens to access when the engagement ends?
We hand over, you revoke, and we confirm in writing what was deleted on our side. Handover is a deliverable with a checklist, not a wind-down conversation.
